Client background

A Parisian luxury home fragrance retailer with 26 boutiques across France and a growing e-commerce channel. Their Christmas collection accounts for 35% of annual revenue, and each year they commission a limited-edition gift set that becomes a collector’s item among their clientele. For the upcoming season, they wanted to move from a single-product gift (just a candle in a nice box) to a curated multi-product experience: candle + mini reed diffuser + room spray, unified under one scent story.

The challenge

Non-negotiable deadline. The sets had to be in all 26 stores by November 15 for the holiday selling window. The client’s internal timeline gave us 11 weeks from design approval to store delivery. Missing the date was not an option — there is no “late Christmas.”

Luxury packaging at volume. The client’s brand standard demanded rigid boxes with magnetic closure, velvet-flocked inserts, gold foil stamping (not hot-print imitation), hand-tied satin ribbon, and an FSC-certified outer sleeve. They had been burned by a previous supplier whose “luxury” boxes arrived with visible glue lines, misaligned foil, and crushed corners. At 8,000 units, consistency was the real challenge.

Multi-product kitting. Each set contained three different products (a 180 g candle, a 50 ml mini diffuser, and a 30 ml room spray), each produced on different lines, then assembled into the gift box. The client required zero assembly errors — no missing items, no wrong scent combinations, no upside-down inserts. Their stores would not rework kits; any defect meant a lost sale.

Our solution

Design & prototyping (Week 1–2). Our packaging design team produced three structural concepts. The client selected a book-style rigid box (280 × 200 × 90 mm) with a magnetic flap, deep velvet-flocked insert with three precision-cut cavities, and a belly-band outer sleeve in textured ivory stock. Gold foil was applied to the logo and a seasonal illustration (hand-drawn holly motif). We produced 20 hand-made prototypes for the client’s approval, including a drop-test sample that survived a 1.2 m corner drop without internal damage.

Parallel production (Week 3–8). Three product lines ran simultaneously: candle pouring (soy-coconut blend, “Sapin & Ambre” scent), diffuser filling (50 ml, same fragrance family), and room spray assembly (30 ml, alcohol-based). Packaging production ran on a fourth line: box forming, foil stamping, velvet insert gluing, and sleeve printing. All four lines were scheduled to converge at the kitting station in Week 7.

Kitting & inspection (Week 8–9). A dedicated 12-person kitting line assembled the sets: insert placement → candle → diffuser → spray → ribbon tie → sleeve → seal. Every single unit passed a 100% visual inspection (not sampling) checking for: correct items, correct orientation, foil alignment within 0.5 mm, no glue visibility, ribbon knot consistency. Reject rate was 1.8% (144 units reworked on the spot).

Shipping & guarantee (Week 9–11). Goods shipped CIF Le Havre in a dedicated 40HQ container with desiccant packs and corner protectors on every pallet. We included a contractual delivery-date guarantee with a 2% penalty per week of delay — a commitment that gave the client’s buying team the confidence to sign without a backup supplier.
